Turn US returns into sellable stock, not a scrap pile
The expensive part of cross-border after-sales is not the return authorization. It is arriving in America with no local capacity to diagnose, repair, and re-enter commerce. Many units only need a carton, a missing accessory, or a module swap, yet they are liquidated or shipped back to China because there is no line. A repair warehouse answers questions a storage warehouse never asks: can it be fixed, to what grade, with which parts, and through which sales channel may it ship again. Work orders connect to WMS states - in repair, awaiting parts, awaiting QA, repaired-sellable, unrepairable. Mixing those states is how defective units re-enter FBA or dropship and create a second return. Separation is the product.
Category lines and layered inspection
Appliances emphasize electrical safety, heating/cooling function, leaks, and noise. Electronics emphasize ports, batteries, displays, firmware, and kit completeness. Furniture emphasizes structure, finish, hardware, and whether the pack can survive another transit. One "looks fine" glance does not serve three categories. Zistone uses layered checks: outer carton, accessories, cosmetics, function, then deep repair if required. Layering routes cheap wins - a crushed box on a working unit - away from technician benches so skilled hours stay on real faults.
Agree grading rules before volume arrives. Example: function good, carton bad → repack into DFS. Function failed, module available → repair then FBA transfer. Severe damage → harvest parts or scrap. Written grades remove email latency. Cosmetic sampling can live on a relabel bench; full functional test belongs on repair. Ticket types should change in the system when work changes, or dashboards become fiction.
Deep repair and pack-out for resale
Deep repair may include module replacement, structural correction, cleaning, and a safety retest. Go/no-go is residual value versus parts and hours. We record replaced components and test results so brands can trace quality. After pass, pack-out uses channel-legal cartons, void fill, and labels. A repaired unit in a destroyed shipper will return again. Resale may be FBA, webstore dropship, or off-price; label rules then join relabel and transfer SOPs.
Parts availability caps throughput. Keep fast-movers on shore: cords, hinges, filters, hardware packs, cosmetic covers. Zistone can bin parts beside the corresponding finished good so a repair does not wait on an air shipment for a two-dollar cable. Appliances that sit under safety regulation must be retested; "it powered on once" is not a resale standard. The next customer inherits the risk you skip.
Closing the loop with relabel, DFS, and transfer
Returns typically sort first, then branch: identity-only issues to relabel; technical issues to repair; dead units to scrap or export. After repair, the unit is released either to FBA transfer or to dropshipping. Oversized furniture often needs the oversized dock and dispatch product as well - benches, pallet jacks, and two-person delivery are not optional extras. Watch inbound return volume, repairable rate, average cycle time, and successful resale. Those four numbers tell you whether a US repair line earns its keep. Work-order visibility turns after-sales from firefighting into a factory. Peak sales create a lagged return wave; reserve benches and cartons for that lag, not only for outbound peak.
Who should invest - and what to send us
Repair lines fit higher-AUP appliances, electronics, and home goods with a meaningful fixable rate and a plan to sell again in the US. Low-AUP items whose repair cost approaches landed value should be sampled and batched, not artisan-repaired piece by piece. Provide manuals, known failure modes, parts lists, grading and pack specs, and whether serial traceability is required.
